For fleet and leasing operators, vehicles are constantly arriving and leaving. Managing that flow well, getting old vehicles out and new ones in without downtime, damage or disputes, is what de-fleet and re-fleet are all about. Here is what the terms mean and how the movements work in practice.
What de-fleet and re-fleet mean
The two terms describe opposite ends of a vehicle’s life in your fleet.
- De-fleet is taking a vehicle out of service: collecting it from a driver or site at the end of a lease or contract, inspecting it, and moving it on to storage, remarketing, auction or its next owner.
- Re-fleet is bringing a new vehicle in: delivering it to the driver or depot, ready to go to work.
In practice these happen together. A driver hands back an old vehicle and takes delivery of a new one, which leads to the most efficient movement of all.
Key-for-key swaps
A key-for-key swap is where one of our drivers delivers the new vehicle and collects the outgoing one in a single visit. The driver hands over one set of keys and takes the other. This:
- Removes a separate collection trip.
- Minimises downtime for the driver.
- Keeps the whole exchange documented in one go.
It is a simple idea that makes a real difference when you are turning over a lot of vehicles.
Scheduled and bulk movements
Fleet movements are rarely one-offs. Contracts renew in batches, and depots need vehicles moved on a timetable. We plan scheduled and bulk movements so a run of vehicles can be collected or delivered together, on dates that suit your operation.
Vehicles can be driven by a trade-plate driver where they are roadworthy with a current MOT, with the tax covered on driven jobs, or transported where they are not roadworthy, are new, or you do not want extra mileage added. We will advise on the right mix for a batch.
We completed exactly this kind of programme for Vaillant, managing their transition to a hybrid van fleet, and our central Leicestershire base on the motorway network lets us reach drivers and depots across the UK.
Inspection and condition reporting
At de-fleet, the condition of a returned vehicle matters for end-of-contract charges and remarketing value. At re-fleet, you want proof the new vehicle arrived as it should.
Every movement includes a digital photo condition report at both collection and delivery, plus instant proof of delivery and full insurance throughout. For a fleet operator this gives:
- A documented record of each vehicle’s condition at handback.
- Clear evidence to support or settle end-of-lease damage queries.
- Confirmation that incoming vehicles arrived in the expected state.
That photographic record at both ends takes the guesswork out of disputes.
Storage and refurbishment between movements
Vehicles often need somewhere to go between coming off one contract and starting the next. Our storage and refurbishment service provides a secure Leicestershire compound for exactly this. We opened storage for 100 vehicles in early 2024, giving fleets a safe holding point between movements.
While a vehicle is with us, it can also be made ready for its next life:
- SMART repairs to deal with minor cosmetic damage.
- Refurbishment to bring a returned vehicle back up to standard.
- Valet and preparation before remarketing or re-issue.
